Your First 90 Days With a Virtual Assistant: A Simple Onboarding Plan
Hiring a virtual assistant is the easy part. The first 90 days are what decide whether it really works.
I've seen founders hand over a password and hope for the best, then feel let down a month later. I've also seen the opposite: founders who are so worried about losing control that they never quite let go.
There's a calmer middle path. Here's the simple 90-day plan I use with new clients.
Days 1–30: Build trust and understand your world
The first month is about getting to know each other and your business. I don't rush this part, because it's the foundation for everything else.
What happens:
A proper kickoff call to understand your goals, priorities and pain points
Access to the tools we'll use, set up securely
Agreeing how we'll communicate, such as a daily update, weekly check-in, or both
Starting with two or three clear, repeatable tasks, like inbox triage or scheduling
Writing down how you like things done as we go
Your part: be open about how you work, including your quirks. Share examples of good emails, preferred meeting times, and things that drive you mad. The more I know, the faster things feel natural.
Days 31–60: Delegate the core
Once the basics are running smoothly and you feel comfortable, we take on more of your day-to-day load.
What happens:
Taking full ownership of your inbox and calendar
Managing client follow-ups and reminders
Handling back-office tasks like expenses, travel and invoices
Spotting gaps and suggesting improvements to how things are done
Your part: start letting go of the things you've been checking twice. This is often the hardest bit for founders, and that's okay. Trust builds with every task done well.
Days 61–90: Expand and add real value
By now, I know your business well. This is where support moves from "taking things off your plate" to actively making things better.
What happens:
Taking on bigger projects, such as event coordination, systems setup or client onboarding
Creating simple step-by-step guides (SOPs) so processes don't live only in your head
Thinking ahead and flagging what's coming before you ask
Your part: share your bigger goals. What would you do with ten extra hours a week? Knowing this helps me protect that time for you.
Day 90: Review together
At the three-month mark, we sit down and look at how it's going.
What's working well?
What still feels heavy?
How much time have you got back?
What should we hand off next?
From here, we decide together whether to keep the same plan, grow the support, or adjust the focus.
Signs your onboarding is going well
You're spending less time in your inbox
You no longer worry about missed follow-ups
You can take an afternoon off without everything falling apart
You catch yourself thinking, "Oh, that's already handled"
Support that grows with you
A good virtual assistant relationship isn't a quick fix. It's a partnership that grows as your business does. When it's built on trust, clear communication and genuine care, it becomes one of the best decisions you'll make for your business, and for your peace of mind.
